What has your horse been doing? Start by working it!

Run him, lots of transitions, lots of groundwork

Lots of long-trotting and hill work.

In shape for what? I've seen you post a few different threads about training for barrels, reining, endurance, etc. What are you conditioning him for?

Lots of hills and lots of transitions can help
Make sure he's on the right diet for the work out you are doing and then just have patience.
Its not an overnight thing

Running a horse doesn't really do a lot and isn't the correct way to get them in shape for barrels.

Mine get long trotted 6-7 miles every day, then I lope them about 3 miles. Some days when I am not doing drills that is all I do, when I am working drills I take a couple laps off (I have a mile long sandy track in our pasture I ride) so I don't over work them including the drills. My horses get rode for 45min-1hr 6-7 days a week. And if you have access to hills, riding up them is great for a lot of muscles because they are pushing with the hind end and grabbing/pulling with the front end.

Do you have any recent pictures of your horse so we can see how he is built and his current condition.

Usually RIDING your horse to exercise them helps to get them in shape.

Sorry, couldn't resist......
