Problem with gimp!

I downloaded gimp and I have been trying to change the background of my photos I have been successful with two photos but now I am trying with a heap of others and I insert a background to start with but then I get an "overlay image" and it is HUGE and I can't get it to go smaller!!! How does everyone else do it????? Sorry about the explanation i'm notg very good at explaining things!!
