Go easy on the oil, you can wind up with the leather getting gummy. Once that happens it can't be removed. Square skirts are inclined to curl up. When the leather is damp, try working them with your hands. How long did it take you to bring up the saddle like this?

That took me about 4 hours or so. Started around 2ish and ended 6.20pm.

I usually go easy on the oil (haven't touched this one with it yet). I don't really like the slickness that it ends up as, so it's used very liberally. I ended up with too much on the seat of the black saddle, so I definitely won't be putting too much on here.

I've got it down to less than an hour, 1.5hrs max for the absolute worst. Will the stirrup leathers slide thro the tree? Have you checked to see if the leathers are cracked from bending around the tree.? When you oil a saddle an easy way which also saves time is to use 2" paintbrush. Gently warm the oil in a shallow heatproof bowl and paint the oil on, working quickly spreading it as much as you can. Allow to soak in for a few hours then use a rag and blot up what hasn't soaked in. Allow it to dry for a few days then buff with a soft cloth. This cuts the oiling time down to about two minutes.

I'm a bit confused..are you talking about oiling or soaping?

I don't see any cracking of the leather, but I'm not sure how to slide the leathers through the tree..? O.o
